Most small businesses get exactly one slow stretch a year, somewhere between mid-December and the first week of January. The phones calm down, the inbox thins out, and for once nobody is behind. The usual instinct is to coast through it, which is fair. But it is also the only week where working on the business instead of in it does not cost anything.
One automation, picked well and finished during the lull, means January starts lighter than December did. That trade is hard to beat.
Pick by resentment
Forget the strategic frameworks for this one. The right slow-week project is the task somebody in the building actively resents. Resentment is a surprisingly good signal: it points at work that is repetitive, boring, and beneath the skill of the person doing it, which is the exact profile of work machines take over cleanly.
Ask the team one question at the holiday lunch: which task would you pay to never do again. The answers converge fast, and the winner is your project.
Scope it to the week
The discipline is keeping it small enough to finish. A good slow-week automation:
- Touches one task, not a department
- Runs on information you already have, no new software purchases
- Ships with a human review step, so trust can build before autonomy does
- Works by January 2, even if it is not pretty
